Helped Lululemon to Migrate WMS from On-Premise to AWS Cloud

Problem Statement

To accommodate a growing customer base, Lululemon needed to transition to a larger Distribution Centre facility. While the strategic location of the new facility would enable it to cater to a wider audience, the resulting uptick in order fulfilment would consequently lead to a substantial increase in IT system workload. In the midst of this, Lululemon was already dealing with sporadic performance issues stemming from its current hardware. To overcome these challenges and to leverage the benefits of scalable resources, Lululemon found that migrating the Warehouse Management System to a cloud-based infrastructure as an obvious choice.

VCO’s Approach

The migration was governed by a stringent mandate: zero downtime – i.e. business must remain uninterrupted across all fronts, from the warehouse operations to customer service interactions. VCO Systems realized it from the outset that achieving this seamless transition would require meticulous planning, aligning of numerous stakeholders, and execution of trial runs to ensure seamless system integration with the new cloud environment.

VCO adopted a phased approach for the migration.

Pilot Phase: The Dev and Stage environments were chosen for the Pilot phase. The migration was executed on Dev first and the lessons learned from this run were incorporated while migrating the Stage environment. These Pilot runs helped in identifying potential issues and in refining the migration strategy. 

Prod Migration: This involved a full-scale migration of Production environment to the cloud over the weekend. 

Post-Migration Optimization: Once the migration was over, the system and application were fine tuned to further optimize the overall performance.

While the above steps correspond to the technical migration, the Change Management was addressed in following four phases: (1) Preparation and Planning (2) Data Migration (3) Testing and Validation (4) User Training.

VCO’s team of architects, project managers and engineers were involved in every stage throughout the course of this 12-week project to ensure a smooth and efficient transition.

Results

  • WMS Systems for 5 Distribution Centres have been migrated to Cloud environment with 100% up-time. 
  • 50+ Servers have been shifted to Cloud.
  • Even though the scope of migration was limited to WMS, the shift would ultimately impact a number of connected systems and environments. VCO Systems coordinated with 13 different teams to accomplish the migration. 
  • After the migration, the largest DC shipped 300k units per day during its peak season.
